Three weeks after a buyer’s wet wipes line started production in Nigeria, a 6mm timing belt snapped. The machine stopped. We tracked down the part number, sourced it from the Chinese manufacturer, and shipped it air freight. It arrived eleven days later.

This is the spare parts problem in one story. It is not about the cost of the part — it is about the cost of the gap between breakdown and restart when your supplier is 10,000 km away and your local industrial supply market doesn’t stock Chinese machinery components.
Here is how to build a spare parts strategy before your line goes live — so that gap never becomes a week-and-a-half of silence.
The Two Categories of Parts You Need to Think About Differently
Not all spare parts are equal. Before you decide what to stock, separate your inventory into two buckets:
Wear items (consumable, predictable): These are parts with a known service life that degrade with use and must be replaced on schedule. You can predict when you’ll need them. Running out is entirely preventable. Examples: sealing bars, knife blades, timing belts, pump diaphragms, filter elements, O-rings, conveyor belts.
Critical components (unpredictable failure): These are parts that could fail without warning and would stop the line completely if they do. You can’t predict exactly when, but you know that when they go, the line goes with them. Examples: sensors (photoeye, proximity), servo motor drives, solenoid valves, HMI touchscreen, encoder, PLC I/O cards.
Your strategy is different for each. Wear items get stocked based on consumption rate. Critical components get stocked based on lead time and consequence of failure.
What to Stock: The Wet Wipes Line Minimum Kit
This is the minimum we recommend buyers negotiate into their initial purchase — not as a separate order, but as part of the machine contract.
Wear items — stock 6–12 months’ worth:
- Sealing bars (top and bottom, full set) × 2 spare sets
- Cutting knives/blades — 1 full set
- Timing belts (all sizes on the machine) × 2 of each
- Pump diaphragms and gaskets × 3 sets
- Conveyor belts and O-rings — 1 full set
- Filter elements (lotion system) × 6 months’ supply
- Film guide rollers (if applicable) × 2
Critical components — stock 1 of each:
- Photoeye sensors (the 2–3 models used on the line)
- Proximity sensors (all models)
- Solenoid valves (all models fitted)
- Servo driver (at least one, for the highest-risk axis)
- Touch screen / HMI panel (one spare)
- Key relay modules and fuse sets
Documentation to keep on-site:
- Complete wiring diagram (electrical schematic)
- PLC program backup on USB
- All component brand names, model numbers, and supplier contact information
- Video recordings of the commissioning engineer setting key parameters
The documentation is as important as the parts. A spare servo driver is useless if no one on your team knows how to configure it.
How to Negotiate the Spare Parts Package at Purchase
The best time to buy spare parts from your machinery supplier is at the same time as the machine — not six months later when you’re calling in a panic. Here’s why: during the purchase negotiation, spare parts are a line item you can trade against. Suppliers are often willing to include a basic spare parts kit at cost or discount it significantly when it’s bundled with a machine order.
Ask for this explicitly in your RFQ:
“Please include in your quotation a recommended 12-month spare parts package, with part numbers, quantities, and pricing broken out as a separate line item.”
This does three things: it forces the supplier to tell you what will wear, it gives you a priced list you can compare to local alternatives, and it establishes a spare parts reference document you’ll use for the life of the machine.
If the supplier is reluctant to provide part numbers and models, that is a red flag. Legitimate manufacturers want you to be able to maintain their machine — because a buyer who keeps a line running is a buyer who comes back for the next machine.
The Lead Time Math
Before deciding how much to stock, understand the realistic replenishment lead time from your supplier:
- Express courier (DHL/FedEx): 3–7 days from China to most destinations — for small parts under 30kg
- Air freight (cargo): 5–10 days — for heavier components
- Sea freight: 20–45 days depending on destination — for bulk orders
- Supplier production lead time for made-to-order parts: 2–6 weeks on top of shipping
The total gap from “part failure” to “production resumes” can easily be 4–8 weeks if the part needs to be manufactured and shipped by sea. For African and some Middle Eastern destinations, add customs clearance time on top. Stock levels should cover you through at least two replenishment cycles.
Building a Local Supplier Backup
For standard industrial components — bearings, belts, sensors, solenoid valves — many Chinese brands have equivalents available locally or through regional industrial distributors. When your machine arrives, ask the commissioning engineer to walk you through every key component and tell you:
- The brand and model number
- Whether it has a common international equivalent (e.g., SKF bearing equivalent to the Chinese domestic brand)
- Where it can be sourced locally in an emergency
Some components — particularly PLC modules, servo drives, and proprietary HMI screens — will only come from China. Know which ones those are before you need them.
The Bottom Line
A spare parts kit worth $3,000–$8,000 on a machine that cost $150,000–$300,000 is not an optional extra. It is the insurance policy that protects your investment from a $12 belt on the wrong side of the world.
Negotiate it into your purchase contract. Insist on part numbers and models. Stock it before the line goes live — not after the first breakdown. And document everything the commissioning engineer shows you, because that knowledge walks out the door when they fly home.
